Free X-matrix builder

Put your Hoshin plan on one page, mark how each part links to the next, and see what has no link. You don't need a login. If the form is new to you, read how to read an X-matrix.

How to read an X-matrix

An X-matrix shows a whole plan on one page. Start at the bottom of the X and read clockwise.

  1. Bottom: breakthrough objectives. Where the business must be in three to five years.
  2. Left: annual objectives. What you must achieve this year to move toward them.
  3. Top: top-level improvement priorities. The few projects that do the work this year.
  4. Right: targets to improve. The measures that show whether the priorities work.
  5. Far right: accountable people. Who answers for each priority.

Each corner grid links the two sections beside it. A filled circle means a strong link. A hollow circle means a weak link. A blank cell means no link.

To check the plan, look for a row or column with no marks. A priority with no mark may have no reason to exist. An objective with no mark may have nothing behind it.

What the hosted app adds

The Run Hoshin app has no X-matrix screen, and it can't import this file. If you use the app, keep your X-matrix here as the one-page view of the plan, and retype each objective into the app. The app adds what a file can't hold: A3 loops, one-on-ones and a history of the work.
